It became unmistakable at a monthly review meeting. When the regulatory affairs team explained the grounds for returning a promotional piece, the marketing side of the table went quiet in a way that wasn't attentiveness — it was shutting down. The points were accurate. They simply weren't landing. Then, when the discussion turned to pipeline numbers, the reviewers' eyes dropped to their notes. The logic wasn't inaccessible in principle, but its connection to their daily work was invisible. Two languages occupied the same room. Both were real. Neither reached the other side. They realized they were one of the few people in the building who could speak both. More than a decade in regulatory review had given them the vocabulary of local discipline. Two years at the executive level had exposed them to the language of whole-system optimization. What they hadn't yet grasped fully was what it meant to hold both at once — and what it cost when no one did.
Why Organizational Languages Diverge
As organizations grow, language fragments by function. Regulatory and compliance teams build their vocabulary around risk, precedent, and deviation. Marketing and commercial teams speak in opportunity, customer need, and time-to-market. Leadership uses capital allocation, margin, and strategic priority. None of these vocabularies is wrong. Each accurately describes a real dimension of the organization's situation, viewed from a particular vantage point.
The problem is that when groups speaking different languages occupy the same meeting, words arrive as sound but not as meaning. When a reviewer says "this headline raises a misrepresentation concern," the executive hears "another delay." When the executive says "this piece is strategically critical for Q3," the reviewer hears "pressure to approve something problematic." The words are received. The meaning behind them is not.
Russell Ackoff, writing about systemic thinking, returned repeatedly to suboptimization: the phenomenon by which each part of a system, optimizing its own performance, degrades the performance of the whole. But Ackoff's deeper observation was that the parts often can't see this happening. Each function operates with full conviction that it is doing its job correctly. That conviction is what closes the circuit of dialogue — not bad faith, but each party's genuine belief in the legitimacy of its own frame.
The Language Acquired as a Reviewer
The years spent in regulatory review had built a specific kind of precision — not fluency in citing provisions, but the habit of asking what a rule was designed to prevent. This habit had crystallized after the turning point described in the eighth episode of the first series: the day a case appeared that couldn't be resolved by the existing frame, and the binary certainty cracked. After that, the question shifted from "does this comply?" to "what is this rule protecting?"
That shift carried forward into the executive role, where it functioned in unexpected ways. When someone said "there's a regulatory problem," they could hear it at several resolutions simultaneously: a narrow non-compliance risk, a deeper concern about misleading a healthcare professional, or simply friction with the review process itself. The same four words meant different things depending on who said them and why. Having lived inside the review process meant hearing the difference.
This was supposed to be an asset in the management role. But it didn't activate automatically. The transition to the executive level had, for a period, not strengthened the review vocabulary so much as overwritten it. The logic of P&L is compelling in its own right. Without deliberate effort, the prior language fades. Holding both required treating the reviewer's knowledge as something to be actively maintained, not assumed.
Three Scenes Where Bridging Becomes Possible
As the pattern became clearer, they noticed that bridging opportunities tended to cluster around three recurring types of situation.
The translation scene
When a reviewer's objection stops a meeting and the objection has the form of a conclusion rather than a question. They would ask: "Can you walk us through which specific element raises the concern, and what kind of harm it could produce?" The question forces the reviewer to articulate what the rule is protecting — which the commercial team can then engage with. Then, to the commercial side: "Given that concern, what's the core information you're trying to get to the prescriber?" The two questions together create a shared work surface that neither group had reached on their own.
The advocacy scene
When the executive meeting frames a review delay as obstruction. They would restate: "The underlying issue is the quality of information reaching the physician. If we skip that step to gain speed, we're trading two weeks now for a much more expensive correction later — and a potential trust problem with the field." This is not defending the review team. It is translating what the reviewers were pointing at into a language the executive frame can process and evaluate.
The design scene
When a new materials process is being built. They would push for early-stage review involvement — not sign-off, but a consultation step before the piece takes final shape. Late-stage rejections are usually the consequence of early-stage language isolation: the commercial team built something in their own vocabulary, the review team evaluated it in theirs, and the two never met until it was expensive to change. Designing a consultation entry point before the work hardens creates space for the languages to meet before positions form.
What the three scenes share is a refusal to choose one language as the correct one. The job is not to arbitrate between review logic and commercial logic. It is to build a structure in which both can function simultaneously — which requires someone who can hear both without losing either.

The lower-right cell stayed with them. When the bridging role generates its own heat — when the work of translation starts to feel like a calling rather than a means — a familiar structure begins to form. Certainty that one's role is indispensable is the same architecture as the certainty, years earlier, that stopping things was what integrity required. Over-identification with a correct role carries the same structure as over-identification with a correct judgment.
W. Edwards Deming, in the System of Profound Knowledge, argued that most organizational dysfunction originates in system design rather than individual failure. When a bridge function exhausts the person filling it, the problem is not the individual's capacity — it is that the bridging function has not been built into the system itself. Translation that depends on a single person is a workaround, not a solution.
Moving Knowledge Across Boundaries
Ikujiro Nonaka and Hirotaka Takeuchi, in their account of organizational knowledge creation, described the conversion between tacit and explicit knowledge as the engine of institutional learning. Tacit knowledge — the kind embedded in experience and practice, the kind that is difficult to write down — can be made explicit through articulation, dialogue, and the right organizational conditions. Once explicit, it can travel.
What they had acquired as a reviewer — the capacity to sense what a rule was protecting before reading the provision — was tacit knowledge in exactly this sense. Not codifiable in a compliance manual. Not transferable through training. But in the executive role, this knowledge could be converted: when explaining to a commercial team why a particular piece would face rejection, the explanation could name the mechanism, not just the outcome. That is tacit knowledge becoming explicit in a new context. The years of review experience arriving in the executive register.
The conversion ran the other direction as well. When an executive said "this project carries strategic weight," the statement was dense with tacit meaning: relative priority, resource competition, organizational commitment signals. Translating that for a review team meant converting it: how many patients might this reach, over what timeframe, through which channels. Abstraction made concrete. The executive's meaning made audible to people who needed different specifics to engage it. As Nonaka and Takeuchi argued, knowledge does not travel across organizational boundaries on its own — it requires the conversion work that only happens when people from different functions are in genuine dialogue.
What Heedfulness Looks Like at Scale
Karl Weick and Kathleen Roberts, studying flight deck operations aboard an aircraft carrier, described what they called heedful interrelating — the collective cognitive state in which each crew member performs their individual task while simultaneously tracking how that task fits into the larger operation. No individual held the whole system in mind. But the whole system functioned as though it were being held — because each person's awareness extended deliberately beyond their own station.
The parallel to the bridging problem in a pharmaceutical company is not superficial. In the flight deck study, the collective mind degraded when individual heedfulness degraded — when people began operating purely within the horizon of their own role without attending to the system around them. The same failure mode plays out in organizations where regulatory review optimizes its own function, commercial teams optimize theirs, and no one holds the interaction between them.
A bridging function, embedded into the organization's processes rather than embodied in a single person, creates the conditions for heedful interrelating at the structural level. The monthly consultation built into the materials process, the multi-function working group that forms before a review issue escalates — these are organizational forms of heedfulness. The translator's ultimate work is to build heedfulness into the structure, until the translator is no longer required.
What Returning Toward the Origin Cost — and What It Gave Back
For a period after the move to executive level, there had been a reluctance to be seen as "the reviewer in the room" — a fear that engaging too closely with the granular regulatory argument would signal a failure to fully inhabit the management role. The concern was a variation of the proximity trap from part one: be too close to the local, and the systemic view disappears.
What the bridging work revealed was that this fear had the relationship backward. Peter Senge, writing about the mental model discipline in learning organizations, argued that the problem is not the model — every thoughtful practitioner has one — but the failure to make it visible and interrogable. The reviewer's mental model of how rules function is not an obstacle to systemic thinking. It is one of the lenses through which the system becomes more legible. The executive who carries that model alongside the financial and strategic frame can see things neither frame alone makes visible.
The fear of being pulled back toward the origin turned out to be a fear of something that wasn't a risk. The question was never whether to carry the reviewer's perspective — it was whether to carry it consciously, with awareness of what it could see and what it couldn't. Two mental models, held simultaneously and used with awareness of their respective limits, are more powerful than either one held alone in certainty.

The unique position of an executive who has come from regulatory review is not the regulatory knowledge itself — it is the capacity to hold that knowledge alongside the whole-system logic that management requires. This is not a compromise position. It is a position of greater resolution: able to see what the commercial frame misses, and to name for the regulatory frame what it cannot see. The work of bridging is not finding the middle ground between two wrong positions. It is building the site where both right positions can be heard at the same time.
Translation work is exhausting in a specific way, and it carries a specific relapse risk. The role of the translator can generate its own over-identification — the sense that being indispensable to this function is the purpose, rather than a means to an end. That structure is identical to justice disease in its earlier forms: a correct orientation hardened into an end in itself. The antidote is the same as it always was: maintaining the question of what the activity is actually for, and remaining willing to find that the answer has changed.
What protected them through the first series of justice disease was not a formula but a habit: the discipline of asking what a rule was designed to protect, rather than applying it from outside its purpose. What protects them now, in the bridging role, is the same habit at a different scale: asking what the translation is designed to enable, rather than treating the translation itself as the goal. The question doesn't change with the role. What changes is the terrain it has to move across.
